Train for the Leadville 100 at Home With a 20-Week Plan

A complete 20-week Leadville Trail 100 training plan built for home execution: incline treadmill, stairs, and a small strength setup. This is a Leadville Trail 100 Run plan, not a Leadville MTB plan. It is written for the runner who has a real running base, no real mountains, limited floor space, and enough humility to know that a treadmill incline button is not Hope Pass. The goal is a home-executable 20-week build for a 30-hour finish attempt: mostly treadmill, some stairs, two dumbbells if that is all you have, and no pretending that altitude can be solved in a living room.

The 2026 Leadville Trail 100 Run is listed at 99.7 miles with 13,357 feet of gain on a revised course, a low point of 9,206 feet, a high point of 12,526 feet at Hope Pass, a 30-hour official cutoff, and a sub-25-hour big-buckle standard; the official page also notes that course and cutoff details can change, which matters more this year because the course was revised after the Willow Fire [1]. Those numbers set the job. You are not training for “a hard ultra.” You are training to keep moving for almost 100 miles at altitude, with enough climbing economy to avoid burning matches early and enough leg durability to still descend when your quads would rather negotiate.

The operating assumption here is a current base of roughly 25–40 miles per week. If you are below that, this is not the first plan to start. Spend several months becoming boringly durable before adding Leadville-specific work. If you are already above it, keep the shape of the plan and scale the mileage conservatively. The point is not to win the weekly-mileage spreadsheet. The point is to arrive with aerobic volume, uphill economy, downhill tolerance, and enough restraint to handle altitude as a race-week constraint.

What a home plan can and cannot solve

Home training can build most of the machinery Leadville asks for. You can build a large aerobic base on a treadmill. You can make uphill hiking automatic at 12–15% grade. You can practice running gently uphill without the pounding of fast flat work. You can expose your legs to eccentric loading in controlled doses so the first long descent of race day is not the first time your quads hear bad news.

The credibility test is volume. In a COROS Coaches analysis of 57 athletes from the 2023 race, 363 of 819 starters finished, or 44%. Within that sample, finishers commonly peaked around or above 50 miles per week, 56% were over 50 miles per week at peak, only 2% were under 30 miles per week, athletes generally tapered for about two weeks with load cut roughly in half, and about 85% of race time was spent in Zones 1–2 [2]. That is not a universal law, and it is not a command to copy someone else’s peak week. It is a useful warning: a few savage stair sessions cannot replace months of easy aerobic work.

Home training cannot replicate spending hours above 10,000 feet. It also cannot fully replicate the pounding and unevenness of mountain descending. So the plan separates the solvable from the unsolvable. Build the aerobic engine and leg durability at home. Manage altitude with arrival timing and effort-based pacing. Steal real trail time when you can, but do not let the lack of it become an excuse to do nothing useful.

The 20-week Leadville 100 training plan for home

The plan uses four training blocks, a two-week taper, and race week. It assumes six days of movement most weeks, but not six hard days. Most work should feel almost disappointingly controlled. Leadville rewards the runner who can hike before hiking becomes mandatory, eat before eating becomes a negotiation, and keep the heart rate down while everyone else is making the first half expensive.

Mileage is written as a range because the runner starting at 25 miles per week and the runner starting at 40 miles per week do not need the same arithmetic. Stay near the low end if you are injury-prone, returning from time off, or using stairs as your only vertical tool. Stay near the high end only if you are absorbing the work: no escalating tendon pain, no sleep disruption, no need to make every easy run a negotiation.

If your apartment has neighbors below, put the highest-impact work on the treadmill and keep stairs quiet and brief. A home plan fails quickly when it requires you to become the building’s 5 a.m. problem. The first month is not for proving you can suffer indoors. It is for making incline hiking mechanically cheap. Keep the treadmill slow enough that you can maintain tall posture, quick steps, and relaxed breathing. If 12% at 3 mph is too much at first, reduce speed before you reduce the purpose of the session. A 45-minute grind that leaves your calves wrecked for three days is worse than a 30-minute hike you can repeat next week.

This is also where you start deciding which equipment tier you actually have. A standard treadmill that reaches 12–15% is enough for this plan. An incline trainer that reaches 30–40% gives you more options, not permission to turn every workout vertical. A walking pad is useful for easy volume if it is durable enough, but it is not a full substitute for a stable treadmill during long incline sessions. Uphill running is introduced here because it teaches rhythm and posture without the same impact cost as faster flat running. The mistake is treating the grade as a way to sneak in a hard tempo every Wednesday. Keep uphill run intervals conversational-to-steady. If your breathing jumps, shorten the rep or reduce the grade. The home runner needs hundreds of repeatable minutes more than a handful of impressive ones.

Back-to-back weekends are where the plan starts feeling like Leadville training. The second day is not there to make you heroic. It is there to teach you how to move on legs that are not fresh while keeping the effort low. If Sunday becomes a limp, cut it short and protect the next week. Durability is not built by proving that you can stack one bad decision on another.

Treadhill doubles can be useful in this block: two separate 20–30 minute uphill treadmill sessions at about 15%, no more than twice per week, with full separation between them. This is the only part of the plan where the calendar starts asking for large chunks of time. If you can get to real trails once or twice, put them here. If you cannot, the treadmill still has work to do: long steady run-hikes, extended incline hiking, and fueling practice while bored, warm, and mildly annoyed. That last part is more race-specific than it sounds.

For a 30-hour attempt, practice hiking before you have to. A personal method from experienced finisher Dana Roueche frames a 30-hour finish as theoretically walkable at about an 18-minute-per-mile average, with roughly 40–44 miles run, the rest power-hiked, and substantial calories taken at aid stations; that is one finisher’s approach, not a universal prescription [6]. The useful lesson is not the exact run-walk ratio. It is that a finish plan can be built around disciplined hiking, not around pretending you will run until you cannot.

Do not add another peak week because one session went well. By Week 17, the question is no longer “Can I do more?” It is “Can I absorb what I have already done?” If you finish the final big weekend needing a week of emotional and orthopedic bargaining, it was too much.

The taper should feel like unloading, not like searching for fitness in couch cushions. The COROS sample’s broad pattern of about a two-week taper with training load cut roughly in half is a reasonable reference point, but taper response is individual [2]. Keep enough short movement to avoid feeling stale. Drop anything that creates delayed soreness, especially eccentric strength and aggressive stairs.

The home workout menu

The plan rotates a small number of sessions. That is deliberate. Most runners do not need more variety; they need to know which knob they are turning and what the consequence will be on Friday.

Stairs are a supplement, not a religion

There is a real disagreement around stairs and strength for flatland mountain training. Jason Koop has argued that some flatland substitutes, including stairs, can become “grasping at straws,” while also emphasizing that uphill running is primarily aerobic, downhill running is primarily eccentric, and repeated small eccentric exposures can create a protective repeated-bout effect [3]. That is the useful line to hold. Stairs are not magic vertical. They are a way to add climbing or eccentric exposure when the dose is small enough to repeat.

For most home runners, stairs go wrong in two ways: too much descending and too much pride. If you sprint down flights, you are not preparing for Leadville; you are buying soreness with poor specificity. If you spend two hours in a stairwell because the internet told you Leadville is hard, you may win the evening and lose the week. Keep stair work short, controlled, and subordinate to the bigger aerobic plan.

Strength work here is not a bodybuilding side quest. It exists to keep your chassis intact when the course starts asking for repeated climbing, descending, hiking, braking, and stabilizing. Keep the sessions short enough that they support running rather than compete with it.

Keep strength days away from the biggest downhill or eccentric doses. In the final five weeks, maintain the movements but stop chasing load. In the taper, reduce strength to light mobility, short activation, and a few easy step-downs only if they leave no soreness.

The step-down is the easiest movement to misuse. Start lower than your ego wants. Lower slowly. Touch the heel lightly. Stand back up with control. If your knee caves or you drop into the bottom, the box is too high, the load is too heavy, or the set has gone long enough.

Fueling and pacing practice belong inside the long runs

Every long run from Week 9 onward should include race-like eating. Do not save nutrition practice for one perfect simulation. Practice while walking uphill. Practice while bored on the treadmill. Practice when the room is warm and you are tired of sweet food. Your stomach is part of the home-training project.

The treadmill makes one thing brutally clear: most runners can keep moving longer than they can keep making decisions. Pre-plan simple blocks. For example: 25 minutes easy running, 5 minutes hiking and eating; or 10 minutes hiking every 40 minutes; or uphill hike breaks from the first hour. These are hypothetical structures, not magic ratios. The Leadville-relevant habit is deciding before fatigue gets a vote.

Altitude: the part your treadmill cannot fix

Incline is not altitude. Heat is not altitude. A mask that makes breathing unpleasant is not the same as living and running above 10,000 feet. The plan treats altitude as a race-week management problem: when you arrive, how calmly you start, and whether you pace by effort instead of the flatland speed you trained at.

Ian Sharman’s guidance for non-mountain dwellers is blunt: if possible, arrive at least two weeks early, or arrive very late, such as the afternoon before; the awkward middle window of roughly two to six days can be the worst compromise [7]. Not every runner can take two weeks in Colorado. If you cannot, do not fake acclimatization with one brutal hike at altitude. Keep arrival low-stress, protect sleep, hydrate normally, and start the race by effort.

An even 18-minute-mile average sounds gentle until aid stations, altitude, darkness, Hope Pass, bathroom stops, layer changes, and slow technical movement start taking their share. This is why the plan spends so much time on hiking economy. For many 30-hour runners, hiking is not what happens after the race goes badly. It is part of the finish strategy from the first half.

Build your race card around official cutoffs first, then add personal internal targets. If the official schedule changes, your card changes. Do not memorize a social-media pacing chart from a previous course year and treat it as law.

How to modify the plan when life gets in the way

  • If you miss an easy run, let it go. Do not stuff it into the next hard day.
  • If you miss a key incline session, replace it with the next planned incline session rather than doubling the dose.
  • If you miss a long run in Weeks 1–8, continue the plan and keep the next long run conservative.
  • If you miss a peak weekend in Weeks 13–17, do one controlled replacement only if there is enough recovery before taper. Otherwise, accept the miss.
  • If stairs or step-downs cause joint pain, remove them first. Keep aerobic work intact.
  • If your weekly mileage jumps more than you can absorb, cut the second-day run before cutting the long-term consistency.

The home runner’s advantage is control. No commute to a trailhead. No weather excuse for a basic aerobic day. No need to make every weekend a logistics project. The disadvantage is monotony and the temptation to compensate for missing mountains with sessions that look impressive and leave damage behind. Choose repeatability almost every time.

The honest standard

A home-based Leadville build is plausible for the right runner: someone with a real base, enough weeks to build, a treadmill or reliable substitute, and the discipline to treat easy volume as the main work. The aerobic base, uphill economy, and a useful amount of downhill tolerance can be built mostly at home.

It is not easy, and it is not a complete simulation. The plan only works if it is treated as a long aerobic and durability project, not as a collection of treadmill tricks. Altitude remains unsolved until race week. The cutoff remains real. The mountain does not care that your training was inconvenient. That is exactly why the work has to be repeatable.
